Brave strategy with a smile

Brand and creative strategy as a hero’s journey. The Smiling Strategist Framework, created by Roma Singhal, takes your brand from a question that demands an answer to a brave idea, a story people believe in and a launch that makes everyone smile.

What is brave strategy with a smile?

Brave strategy means making a clear, confident choice about what your brand stands for, grounded in real insight, instead of settling for the safe position everyone else in your category already holds. It is not bravery for its own sake, or for awards. It is the courage to choose, and to commit.

With a smile means the journey should feel human, collaborative and even fun, and it should end with clarity and confidence: a strategy your people believe in and your customers notice.

Inspired by the hero’s journey

The framework is inspired by Joseph Campbell’s hero’s journey, the story pattern he described in The Hero with a Thousand Faces (1949), which runs through myths, novels and films around the world. A hero hears a call to adventure, meets a mentor, faces the unknown, returns transformed and shares what they have learned.

In this framework, you and your team are the heroes. I am the mentor and guide. Together we move through four stages and eight steps, each with a clear process and a clear outcome.

The Smiling Strategist Framework: 4 stages, 8 steps

1. A Call to Adventure

Step 1: The Call

A question, a yearning or an uncertainty that demands an answer.

Process: Problem definition

You get: The real problem your brand needs to solve to unlock business growth.

Step 2: Opening Your Mind

Expert input and research that challenge your assumptions and show the journey is worth it.

Process: 4 Cs scan

You get: Culture (cultural brailling), category (category disruption), consumer (insight and experience) and company (your brand superpower).

2. The Adventure Moment

Step 3: Awakening the Sense of Adventure

The evidence and possibilities are laid out to test you, challenge you and spark new questions.

Process: Strategic tissue session (an early, collaborative ideas workshop)

You get: A collaborative strategy session and workshopped brand positioning.

The brave choice

Step 4: The Adventure Moment

Shapes emerge from the fog: clear patterns and pathways with real promise.

Process: Brand ideas

You get: Your brand strategy document, brand ideas session and brand personality.

3. Storytelling

Step 5: Telling the Story

The strategy becomes a story people want to believe in, with enough truth to convince them.

Process: Brand narrative

You get: Your brand narrative and a mood boards session.

Step 6: Sense-check with Fellow Travellers

People who know the journey test and validate the story.

Process: Concept research

You get: Concept testing with your choice of research agency.

4. Self-Actualisation

Step 7: Share with Fellow Travellers

You return with the story and bring colleagues and stakeholders with you.

Process: Stakeholder consensus

You get: Consensus building across your leadership and teams.

The smile

Step 8: Self-Actualisation

You move forward with clarity, assurance and confidence.

Process: Launch and optimisation

You get: Creative briefing, channel roll-out, digital, influencer, gaming and packaging design strategy, a content kit and innovation projects (including AI).

The two moments that matter most

  • The brave choice (step 4): from all the possibilities, we choose one brand idea with the courage to be different, and agree what the brand will stop doing to own it.
  • The smile (step 8): the strategy launches and is optimised, and your team moves forward with clarity, assurance and confidence.

Two ways to travel the journey

Every project follows the same four stages and eight steps, with the same senior thinking. You choose how your team travels.

The classic way (guided)

I lead the thinking, and your team joins at the key moments: the tissue session, the brand ideas, the narrative and stakeholder consensus. Best when you want the answer.

  • Step 4, The Adventure Moment (the brave choice): brand positioning and the strategy canvas.
  • Steps 5 and 6, Storytelling: design thinking.
  • Step 8, Self-Actualisation: creative briefs.

How to use the framework

Brave strategy with a smile: FAQs

What is the Smiling Strategist Framework?

A four-stage, eight-step brand and creative strategy process created by Roma Singhal, The Smiling Strategist. It is inspired by Joseph Campbell’s hero’s journey and takes a brand from problem definition to launch and optimisation.

What is brave strategy?

A clear, confident strategic choice grounded in real insight, rather than the safe position competitors already hold. It is about the courage to choose and commit, not bravery for its own sake.

What are the four stages?

A Call to Adventure, The Adventure Moment, Storytelling and Self-Actualisation.

What are the 4 Cs?

Culture, category, consumer and company: the four lenses of the scan in step 2 that open your mind before any strategy is written.

How is the hero’s journey used in brand strategy?

It gives the strategy process a clear shape: a call to act, an exploration of the unknown, a brave choice, a story told and tested, and a return with something valuable. In this framework, the client team are the heroes and the strategist is the mentor.

Can I use just part of the framework?

Yes. Many projects use one or two stages, such as positioning (stages 1 and 2) or brand narrative (stage 3).
